Logistics and supply chain: asset-light versus asset-heavy and per-shipment economics

The Question
Two logistics companies move goods around the country and earn a similar return on capital, and on the surface they look like the same business. They are not. One owns almost nothing — no trucks, few warehouses — and orchestrates a network of third-party carriers, earning a thin margin on a tiny capital base. The other owns a large fleet and a chain of warehouses, earning a fatter margin but on an enormous, debt-funded balance sheet. The same return on capital is reached by opposite routes, and the two carry completely different risk. A logistics company cannot be read on its margin, or even its return, without first knowing which model it is. illustrative
The distinction runs through the whole sector. An asset-light operator — a third-party logistics (3PL) firm, a freight aggregator, an express network — owns little and earns a thin margin, but because it ties up almost no capital, it turns that capital over many times, so a thin margin produces a strong return on capital with little at stake and low debt. An asset-heavy operator — one that owns its fleet, its warehouses, its cold-chain — earns a fatter margin, but consumes far more capital, carries more debt, and is more exposed in a downturn, because its fixed assets and debt must be paid for whether the trucks are full or empty. Neither model is universally better; they trade margin for capital intensity in opposite directions, and the reader must know which one they are looking at before any ratio means anything.
So this module reads a logistics company through its model and its unit economics. It reads the margin together with the asset turnover (how many rupees of revenue each rupee of assets generates), because a thin margin in an asset-light model is strength, not weakness; it reads revenue per shipment as the unit metric that reveals whether growth is volume, value, or bought with price cuts; and it reads the balance sheet to see how much capital and debt the model consumes. Applying the five questions, the real margin must be read against the capital consumed, and the leading unit metric is revenue per shipment.
Why this exists
Logistics spans two opposite business models under one label, so a single template misreads it. This module exists because reading a logistics company on its margin alone — or comparing an asset-light and an asset-heavy operator as if the same numbers meant the same thing — gets the sector wrong, and because the unit economics that reveal the quality of growth sit in a per-shipment figure the headline revenue hides.
Two ideas carry it. The distinction is the fundamental choice: an asset-light operator owns little and earns a thin margin on a high asset turnover (so a strong return on little capital), while an asset-heavy one owns its fleet and warehouses and earns a fatter margin on a low turnover (a bigger, more capital- and debt-intensive balance sheet). The margin and the return must always be read against the capital consumed, because the two models produce similar returns by opposite routes with very different risk. And is the unit metric — revenue divided by the number of shipments — which reveals whether revenue growth is coming from more shipments (volume), higher value per shipment (a mix shift into value-added services), or is being eroded by price competition (falling revenue per shipment), each a different growth story the headline revenue conceals.
Without this module, three errors follow. A reader reads a thin margin as weakness, missing that in an asset-light model it produces a strong return on little capital. A reader compares an asset-light and an asset-heavy operator on the same metrics, treating different risk profiles as equivalent. The point is to identify the model first, read margin against capital intensity, and read revenue per shipment for the quality of growth.
The mechanics
See the thin margin, the high turnover, and the strong return together first.
Asset-light: thin margin, high turnover, strong return. An asset-light operator owns little — it orchestrates third-party carriers and rents capacity — so it ties up very little capital in the business. Its margin is thin, because it is largely a coordinator taking a slice, but it turns its small capital base over many times a year (a high asset turnover), and return on capital is margin times turnover. So a 9% margin on a 5.2x asset turnover produces a 27% return on capital, with little capital at risk and low debt. The thin margin is a feature of the model, not a weakness, and reading it in isolation — as one would a manufacturer's margin — misjudges the business. Read the margin with the asset turnover, and the strong return becomes visible.
Asset-heavy: fatter margin, low turnover, more capital. An asset-heavy operator owns its trucks, its warehouses, its cold-chain (refrigerated storage and transport for perishables), so it earns a fatter margin — it captures more of the value chain — but it consumes far more capital, turns it over fewer times, and typically carries more debt to fund the assets. It can earn a good return when its assets are well-utilised, but it is more capital-intensive and more fragile in a downturn, because the fixed assets and the debt must be paid for whether the trucks are full or empty (operating leverage). So an asset-heavy operator's fatter margin is not a sign of a better business than an asset-light one — it is a different trade-off, more margin for more capital and more risk. Read the margin against the capital employed and the debt to see the real return and the real fragility.
Neither model is universally better. The asset-light model scales cheaply and carries little downturn risk but earns a thin margin and can be commoditised (low barriers to coordinating carriers); the asset-heavy model earns more per shipment and can build a moat through owned infrastructure but is capital-hungry and cyclical. Which is better depends on the segment, the execution, and the price paid. The reader's job is not to prefer one model but to identify which one the company is, and to read its numbers in the light of that model — a thin margin is fine for asset-light, a fat margin is expected for asset-heavy, and the return and the risk must be judged against the capital each consumes.
Revenue per shipment reveals the growth quality. Revenue is the number of shipments times the revenue per shipment, so revenue growth can come three ways: more shipments (volume growth, which needs the network and capacity to handle it), higher revenue per shipment (a mix shift into value-added services like warehousing, cold chain, or express, which is higher-margin), or it can be undermined by falling revenue per shipment (price competition eroding the unit economics as the operator cuts rates to win volume). So the same revenue growth can be healthy volume, a valuable mix shift, or a commoditising race to the bottom, and only splitting revenue into shipments and revenue per shipment reveals which. A rising revenue per shipment signals a move up the value chain; a falling one signals price erosion.
Across sectors
Reading a business by its capital-intensity model, and its margin against its turnover, recurs elsewhere, and reads unlike a single-model business.
A thin margin on a high asset turnover produces a strong return on little capital — read margin and turnover together, never margin alone. An asset-heavy operator trades a fatter margin for far more capital and downturn risk. Read revenue per shipment for whether growth is volume, value, or price erosion.
Even more capital-light — the asset is people, off the balance sheet — so its return ratios are high on tiny capital, like an asset-light logistics firm. Read the margin knowing the capital is minimal.
Earns a margin on heavy owned capital (plant, inventory), so a given margin reflects real capital at work and the return is bounded by the capital intensity. The asset-heavy baseline the asset-light model departs from.

The inversion is that a logistics company's margin, read alone, is nearly meaningless, because the same sector contains an asset-light model where a thin margin is a strong business and an asset-heavy model where a fatter margin is expected and comes with more risk. A manufacturer's margin reflects a fairly consistent capital intensity, so it is comparable across the sector; a logistics company's margin depends entirely on which model it runs, so comparing a thin-margin asset-light operator with a fatter-margin asset-heavy one on margin — or even on return — treats different risk profiles as equivalent. The reader must first identify the model, then read the margin against the asset turnover and the capital consumed, and read revenue per shipment for the quality of growth. A thin margin is strength in one model and would-be weakness in another, and the sector demands you know which before any number can be judged — a specific instance of the guide's recurring lesson that a ratio means nothing without the business behind it.
Read it live
Read the composite asset-light logistics operator. Its EBITDA margin (earnings before interest, tax, depreciation and amortisation, as a share of revenue) is a thin 9%, which in isolation looks like a marginal business. But it owns little, so its asset turnover is a high 5.2x, and margin times turnover gives a return on capital of 27% — a genuinely strong return, earned on a small capital base with net-debt-to-equity of just 0.1x. So the thin margin, far from being weakness, is the signature of an asset-light model that earns a high return on almost no capital and carries little downturn risk. A reader who stopped at the 9% margin would have dismissed a business earning 27% on capital with a fortress balance sheet; a reader who read the margin with the asset turnover sees the real, strong economics. illustrative
Now read the growth through the unit metric. Revenue grew from ₹3,000 crore to ₹5,200 crore, and shipments grew from 12 million to 23 million — nearly doubling — while revenue per shipment drifted down slightly, from ₹2,500 to ₹2,261. So the growth is overwhelmingly volume: the operator is handling many more shipments, and its network is scaling. The slight fall in revenue per shipment bears watching — it could be a benign mix effect (more small, standard shipments) or the early sign of price competition eroding the unit economics. If revenue per shipment kept falling while shipments grew, the operator would be buying volume by cutting price, a commoditising race to the bottom; if it rose, the operator would be moving up into value-added services. Splitting the revenue into shipments and revenue per shipment is what reveals which, and the headline revenue growth alone hides it.
Then contrast the model. Had this been an asset-heavy operator — owning its fleet and warehouses — the picture would read differently: a fatter EBITDA margin, perhaps 15-18%, but a low asset turnover, a large fixed-asset base, and meaningful debt, so its return on capital might be similar to the asset-light 27% but reached with far more capital at stake and far more fragility in a downturn, when its trucks sit idle and its debt still demands servicing. Neither is inherently better, but they are not the same business, and reading them on the same metrics — comparing the asset-light 9% margin unfavourably with the asset-heavy 17% — would completely misjudge both. The asset-light operator's thin margin is strength; the asset-heavy operator's fat margin comes with capital and cyclical risk the margin does not show.
The habit to build: for a logistics company, identify the model first — asset-light or asset-heavy — because it changes what every number means. Read the margin together with the asset turnover and the capital employed: a thin margin on a high turnover is a strong asset-light business, a fat margin on heavy assets is a more capital- and debt-intensive one. Read revenue per shipment, split from volume, to see whether growth is volume, a value-added mix shift, or price erosion. And judge the return against the capital and the downturn risk each model carries. The margin alone tells you nothing about a logistics company; the model, the turnover, and the unit economics are the read.
What it cannot tell you
The asset-light model's strong return on little capital is real, but the numbers cannot tell you how defensible it is. Coordinating third-party carriers is a low-barrier activity at the commodity end, so an asset-light operator's thin margin can be competed away if it lacks a durable advantage — network density, technology, a sticky customer base, or a genuine service edge. The high return on capital is attractive precisely because the capital is small, but that same lightness means low barriers to entry, and whether the operator can hold its margin against new entrants and price competition is a competitive judgement the return ratio does not settle. A high ROCE (return on capital employed) on a commoditising asset-light business can erode quickly.
Nor can the model labels capture the execution and network effects that decide which operator wins. Logistics rewards density and reliability — the operator with the densest network, the best routing, the most reliable delivery earns better economics and stickier customers — and these advantages are operational, built over time, and only partly visible in the financials. Two asset-light operators with identical current margins and returns can have very different network positions, and an asset-heavy operator's owned infrastructure is worth far more if it is in the right places and well-utilised than if it is idle or poorly located. The numbers read the current economics; the network quality and execution that determine the durability sit largely outside them.
And the sector is exposed to cyclical and structural forces the current numbers do not price. Logistics volumes track the economy, so a slowdown hits shipments and, for an asset-heavy operator, crushes returns through operating leverage. And the industry is being reshaped by e-commerce, by technology (routing, automation, visibility platforms), and by consolidation, which can strand an operator whose model or assets are on the wrong side of the shift. A logistics company that looks healthy on today's model and margins can be disrupted by a change in how goods move, and that structural risk lives in the industry's evolution and the operator's strategic position, not in the current return ratio.
In the concall
How it comes up. When a logistics operator reports growth, a sharp analyst reads the model and the unit economics. The question sounds like this: "Revenue grew, but how much was shipments versus revenue per shipment, is the per-shipment number holding or falling on price competition, and what's your asset turnover and capex (capital expenditure — spending on trucks, warehouses and other fixed assets) intensity as you scale?" The analyst is splitting volume from value and reading the model's capital intensity.
A good answer, verbatim-style.
"Fair to break it down. Shipments grew 18% and revenue per shipment was roughly flat, up slightly as we added value-added warehousing — so growth is volume plus a small mix improvement, not price-cutting. We're asset-light, so asset turnover is 5.2x and we're scaling on the network with minimal capex — return on capital is 27% and rising. Where we add owned assets, like two cold-chain hubs, it's where the returns justify it, and we've disclosed the incremental capital. So growth is high-quality volume, the model stays capital-light, and per-shipment economics are intact."
It splits shipments from revenue per shipment, confirms the per-shipment number is not being eroded, and states the asset turnover and capex discipline. It lets you judge the growth quality and the model.
An evasive answer, verbatim-style.
"We're delighted with our strong revenue growth and expanding footprint. We're a technology-led, customer-centric logistics platform capturing a large and growing market. We continue to invest in our network and capabilities, and we're confident in our long-term growth and margins. Momentum is strong across all our service lines."
Cites "strong revenue growth" without splitting shipments from revenue per shipment, and "investing in our network" without the asset turnover or capex intensity. "Technology-led platform" is framing, not the unit economics the question asked for, and an operator buying volume with price cuts or quietly turning asset-heavy would answer exactly this way.
The follow-up nobody asks. "Has revenue per shipment risen or fallen over three years, and how has your asset turnover moved as you've grown?" That forces the unit economics and the model's capital intensity into the open. Watch what happens when it is not asked. If "strong growth, technology-led platform" is allowed to stand, an investor cannot tell high-quality volume growth from a price-cutting race to the bottom, or an asset-light model from one drifting asset-heavy. The silence is the tell — either revenue per shipment is falling on price competition, or the operator is consuming more capital than its asset-light framing implies.
Where people get fooled

A reader who reads the headline revenue growth without the unit metric cannot tell high-quality volume or a value-added mix shift from a commoditising race to the bottom, and may cheer a growth number that is actually the operator giving away its margin to hold share. The revenue per shipment, split from volume, is what reveals the quality of the growth, and it is invisible in the headline.
